I'm curious about booking economy and upgrading with cash after being cheaper as well. That's been my experience with some flights on both United and Delta but I don't fly enough to know if that's the norm or if I was lucky.

On United the answer is yes. Did a little experiment

I booked a $1200 trans continental refundable economy fare ($950 nonrefund). This same RT (3 legs each way) would have been $6900 for full business class. Upgrading to Polaris for the long haul flights ONLY were $1400 and $1200 each. To upgrade every flight the total cost of upgrade was $3200 ($4400 total after initial purchase)

So if you just want the lie flat for the long routes you end up saving $3100. Upgrading each you save $2500 from the sticker price of $6900
