I think eight is too few. You have to account for possible injuries. But also think 12 or 13 is too many, especially if you are spending NIL money on those last few spots. Around 10 might be the sweet spot if you want to maximize your NIL funds

Only having 10 or 11 on scholarship in order to concentrate NIL makes sense for schools with limited NIL budgets. If you have the money to burn and a coach capable of stacking talent it makes no sense not to use your entire allotment though. Sure you're going to essentially be flushing some of that money down the toilet every year but if I can afford to do that I'd rather build a rotation from the best 8 or 9 out of 13 than the best 8 or 9 out of 10.
